Project Management Accelerator in 4 steps
STEP 1
Situational Analysis
Objective
- Understanding and evaluating the current situation. Connecting to the reality and the needs of the team.
Format
- Interviews
- Workshops
- Evaluation of the current way of working
Duration: 8 hours / 1 day
More
We will analyze the current way of working in projects, we will identify the challenges you face and the opportunities for change.
How we will achieve it:
- Through individual interviews and discussions with all the relevant team members
- In team workshops dedicated to identifying the potential problems that cause team members’ overload and present a potential risk to the delivery of expected results
- By analyzing the current way of working in projects (if there is one)
As a first step, we aim to connect to the teams’ needs and find clarity about the aspects that don’t currently work as they should in your project. We will discuss them and gather further information from all the people involved, in order to understand the situation and to identify the problematic areas.
Once we have completed this step, you will already have a number of tools designed to help the team implement the new way of working:
- A list of identified problems, ordered by categories
- A list of recommendations
- An action plan to address the identified issues during the program
STEP 2
Training Project Management
Objective
- Training initiatives designed to provide all the needed knowledge for fast and smart project delivery.
Format
- Training Sessions
- Facilitated Discussions
- Project Simulation
Duration: 30 hours / 3.5 days
More
We lay the groundwork for change, by learning everything you need in order to do modern Project Management and coordinate projects at the desired level.
How we will achieve it:
- By understanding the modern way to deliver projects
- Through Project Management training which will teach the members of your team everything they need to implement cross-functional projects. We will use MVPD (minimum viable project deliverables), i.e. we will avoid bureaucracy and we will develop and implement only the essential tools needed to improve the team’s results
- Providing a safe environment for your project simulation, where you can ask, challenge, debate, play until you completely understand every key element of your MVPD
- By becoming familiar with tools and templates that can help make things easier for your team
- Offering a dedicated induction session to the Sponsors / Leadership team, to help them understand the impact of their active involvement and how they can manage projects even if they have a very busy schedule.
Once we have achieved clarity concerning the current way of working, it’s time to also clarify what we need to know in order to change things for the better. That is, to acquire the necessary knowledge and to understand correctly both the concepts and what the modern way of working in projects entails. This is a very important step because, although an extensive amount of literature is readily available (or perhaps it’s because of that), a lot of information and concepts tend to be misinterpreted, which creates major problems to putting them to practice.
This second step is for us to become familiar with the concepts, to discuss and question them until we are certain we understand them enough to be able to decide to what extent they can help make our life easier.
STEP 3
Power Planning Session
Objective
- Providing your team with support and assistance during the change process, while using a proven “recipe” for quick project planning and to ensure a healthy start.
Format
- Team Work Sessions
- Facilitated Planning Sessions
Duration: 16 hours / 2 days
More
To ensure a healthy start, we move from project simulation to YOUR project planning, through collaborative, facilitated work sessions: Project Charter, WBS, project calendar, responsibilities matrix, communication plan, stakeholders’ matrix, risk register, budget and any another document agreed upon in the project analysis stage.
How we will achieve it:
- In 16 hours or 2 days of intensive work sessions with the project’s team
- Through facilitated sessions with the project’s team
- By providing useful tools and templates, as well as software applications recommendations (if necessary)
During this third step we begin to enjoy the results of our previous efforts. What better motivation is there than quick, tangible results? This is where you will truly understand how great was your need for change and improvement. Because you will see first-hand how good for you is the new way of working. Together we will ensure you have a healthy start, a motivated team and all the clarity and confidence in what you do and what you can achieve.
After completing this step, you can count on the following deliverables:
- Up to 60-70% of your project planning done in a collaborative manner, with the support of the project team’s key members, detailed for the first 3 months plus a clear direction to follow for the next period.
- MVPD (minimum viable project deliverables) applied to YOUR project
- A clear structure for your project meetings
Step 4
Project Review Periodic Sessions
Objective
- Providing weekly support for the project team to ensure constant progress and adjust the project’s planning (next steps) according to potential issues and problems that might occur on the way.
Format
- Periodic Team Working Sessions
Duration: min. 4 hours / 0.5 days per week
More
Weekly work sessions designed to provide the necessary support and guidance during the project’s implementation, complemented by 1: 1 or group coaching.
How we will achieve it:
- By updating the project plan and incorporating the changes that have occurred along the way
- Actively identifying risks and problems throughout the implementation and defining a clear action plan
- Maintaining the pace of implementation, defining roles and providing visibility for the new identified actions
- Offering support and assistance in compiling status updates and efficient communication with the key stakeholders
We analyzed, learned, started to implement and got our first results. But we have yet another step to take: to make sure the change we started together will continue and will offer us the results we expect in the long run. Because in order to deliver consistent results we need to do the right things over and over again, until our actions turn into habits. And the habits, once acquired, can be successfully applied to any future project, for the entire organization.
During this final step, we will carry out a series of activities meant to help the execution part of the project, the development of new habits and the team’s adjustment to change:
- Weekly work sessions – inspect and adapt
- Support and guidance for the first months in the project, with the trainer’s direct involvement in the discussions / situations met and decision making on the project
- Optional: Shadowing, facilitated meetings and coaching sessions, if necessary
