All the identified aspects will be part of a backlog that we will address and refine during the transformation process.
What we want to achieve in this step is to connect and get clarity: what are the problems we need to be aware of during the process and how can we solve them through the new way of working, how we can adapt our next steps to get the best results.

- Team work session to identify current problems, the assigned roles and rituals/ceremonies which are currently in place and working for you

Let’s go through the steps of the process together, identify the responsibilities of each role, talk about preparing for the sprint, meetings and ceremonies.
One of the biggest mistakes that constantly occurs in this type of transformations is misunderstanding the Scrum Agile concepts, values or way of thinking, which is later translated into practice and generates chain problems.
Therefore, if for step one we aimed to obtain clarity regarding the current situation, now is the time to focus on the correct understanding and assimilation of knowledge. To make the transition from where we are (step 1) to where we want to be, we need to understand how we want things to work and how we need to change our mindset in order to get there.

We will continue with facilitated work sessions to ensure a healthy start and a faster and more efficient process, focusing on the key issues to be addressed and the mistakes to be avoided. In this way we make sure that, even if there are misunderstandings, the tendency to do certain things incorrectly or we encounter objections, the team benefits from continuous support and a guide who can validate their actions.
During this step we apply everything we’ve learned to your project, so that the change is implemented according to the team’s needs.
How we will achieve it:
Through facilitated work sessions in order to provide active support during the transformation, assistance in implementing and adapting the process and ensuring a healthy start.
- By facilitated planning sessions focused on “what” and “how”, backlog grooming, facilitating the estimation process and daily meetings, the review and retro sessions until we define the basics and the team adopts the new way of working
- Assistance in the Inspect & Adapt process in close collaboration with the Scrum Master and the key actors involved in this transformation
- By recommending role changes to support the transformation process and ensure the adoption of the Agile mindset within the team
- Shadowing during recurring meetings and individual or group coaching sessions

At this stage we aim to obtain the adoption of the new way of working by internalizing the new healthy habits that need to be maintained in the long run. Because, unfortunately, in most organizations, after overcoming the initial enthusiasm, we end up incorporating 2-3 new things in our daily activity, but the initial way of working is mostly preserved.
You really need to adopt new habits to support a lasting change, a new way of thinking and to do things that both bring added value and that you can enjoy. We make sure your team has a good start, but also that the inspection & adapt mechanism and the Agile mindset become part of their DNA, not just a beautiful slogan!
How we will achieve it:
- By shadowing or facilitating retrospective sessions
- Offering suggestions for improving or adapting the process for a better adoption or to navigate more easily certain short-term constraints
- Work sessions with the Scrum Masters to implement the changes needed to solve the issues identified with the team
